What customers actually say — before they leave.

NPS as a single number does not explain why customers churn. This collection shows how conversations surface latent reasons for leaving early — and how to separate journey reality from journey wish.

    Topic overview

    What customers

Silent churn starts long before the cancellation. In the last three to six months, customers send signals — rarely as complaints. Surveys miss them because unhappy customers stop responding first.

A conversation creates context. Why was a feature not used? Where in the onboarding journey did adoption fall asleep? Which expectation was not met — and who inside the company could meet it?

For product, CX and revenue teams the output is not a sentiment score but clearly addressable intervention points. The difference is that you can act on it.

    In short
    • 01Silent churn starts before cancellation — not on cancellation day.
    • 02Raw voice beats scale: 'it was too complicated' explains what a 4 on a 7-point scale never will.
    • 03Journey friction is mostly procedural, not product-related.
    • 04Open-ended answers become analysable with AI without losing context.
    • 05Continuous customer conversations beat ad-hoc NPS.
    Example finding
    Situation

B2B SaaS vendor, 4,100 paying accounts, net retention below plan for two quarters. Support data shows nothing unusual. The classic NPS campaign returns a number, but no explanation.

    Approach

340 customer conversations across three weeks, sampled across segments and usage intensity. Guide anchored on the first 90 days. Dynamic follow-up whenever signals like 'complex', 'unclear', 'too late' surfaced.

    Result

Onboarding week 2 as the tipping point: 63 % of accounts that later churned experienced friction there — not with the product, but with a missing handover between sales and customer success.

    Consequence

New handover standard with a named contact in week 2. In the next quarter, retention in the affected cohort rises 11 percentage points.
